I Used AI to Build a Prototype in 2 Hours -- and Spent 3 Weeks Cleaning It Up

AI coding tools like Claude, Cursor, and Copilot have made it possible to build a working prototype in an afternoon. Type a description, get a running app. It feels like magic.
But here’s the part nobody talks about: that prototype is 80% done. The last 20% – deployment, error handling, authentication, payment integration, mobile responsiveness, edge cases, security – takes longer than the first 80% combined.
I’ve been on both sides of this: building prototypes with AI, and cleaning up prototypes that someone else built with AI. The gap between “it works on my machine” and “real customers can use it” is enormous.
The Problem: The 80% Trap

No architecture. AI writes code linearly, not structurally. There’s no separation of concerns, no error boundaries, no consistent patterns. It works for the current task and breaks when you try to add the next feature.

Hard to extend. Try adding a payment gateway to an AI-generated prototype. The code wasn’t designed for it. You end up rewriting half the app.
I’ve taken over AI-built projects where the previous “developer” (someone who used Cursor for 2 weeks) had created a 2,000-line file that did everything. Adding a simple feature required understanding the entire mess first.
Why This Happens
AI models are trained to produce code that compiles and runs, not code that’s maintainable. They optimize for getting to “looks working,” not for “runs in production for 2 years.”
This is fine for prototypes, MVPs, and internal tools. It’s dangerous for customer-facing applications where reliability matters.
The other issue: people who use AI to code often don’t know what they don’t know. They skip authentication because “it works without it.” They deploy to a free tier that crashes under load. They don’t set up error monitoring because they didn’t know it existed.

When I take over an AI-built project, here’s what I typically do:
1. Re-architect the file structure. That 2,000-line app.py becomes 20 focused files. It’s boring, essential work.
2. Add error handling. Not try/catch everywhere – meaningful error messages, fallbacks, and logging. The app should tell you what broke and where.
3. Fix the deployment pipeline. GitHub Actions, environment variables, database migrations, SSL certificates. The stuff that makes the app actually accessible to users.
4. Add the missing features. Payment integration, user accounts, email notifications, admin dashboard. The features that make it a real business tool.
5. Test the edge cases. What happens on mobile? What happens with Arabic text? What happens when 50 people use it simultaneously?
This takes 1-3 weeks and costs $1,500-$5,000, depending on the mess. It’s not glamorous, but it’s the difference between “looks working” and “actually working.”
When AI Coding Is the Right Choice
AI is perfect for:
- Internal tools that a small team uses. If it breaks, someone tells you and you fix it.
- Prototypes to validate an idea before investing in real development.
- One-off scripts for data processing, scraping, or automation.
AI is not the right choice for:
- Customer-facing applications where reliability equals trust.
- Anything handling payments or sensitive user data.
- Projects that will be extended over months or years.
How You Can Do It Too
If you’re a founder who built with AI:
- Launch the prototype to validate demand. Don’t polish yet.
- When you have 10+ paying users, hire a developer to clean up the architecture.
- Don’t rewrite everything – preserve the working parts, fix the broken ones.
- Budget 3x more time than you think for the cleanup phase.
If you’re a developer offering cleanup services:
- Lead with the problem. “Your AI prototype works on your machine. Let me make it work for your customers.”
- Quote by the project, not the hour. $1,500-$5,000 for cleanup is easier to sell than “$50/hour for 3 weeks.”
- Document what you changed. The previous person used AI and didn’t understand the code. They need clear docs to maintain it later.
